Case studies / Keo

A sold-out tour, before the music was even out

Alt/grunge band · Debut headline tour · CRM & direct-to-fan strategy

Who they are

Keo are an alt/grunge four-piece. Over eighteen months we watched them go from a band most people hadn't heard of to one the industry had started to pay attention to — without a full release to point to yet.

What we did

We built a fan-first audience development strategy rather than a conventional release campaign, spanning three things:

  • CRM and first-party data capture, from day one
  • Social and paid discovery
  • Live strategy and direct-to-fan sales

How we did it

The approach leaned on scarcity and authenticity over polish. Raw live footage did the work of discovery — it felt real, which mattered more than it being tidy. Music was kept off streaming platforms early on, with SoundCloud as the only place to actually hear anything. That created genuine intrigue rather than manufactured hype, and gave the people who found it a reason to feel like they'd found something.

Fans who opted into the CRM got early access to tickets and exclusive content — a straightforward exchange that rewarded the people paying attention early, and gave us clean, owned data to work with instead of platform metrics that don't tell you much.

What happened

Sold out

Debut UK headline tour sold out in pre-sale, with only one song released.

Zero to 10,000+

CRM grew from nothing to a genuinely engaged fan database.

Merch revenue

Early momentum converted into meaningful merchandise sales, not just attention.

Label interest

Fan demand and data strength were enough on their own to generate major label conversations.

When the music did land on streaming, the fanbase that had been built in the meantime was already there waiting — which is really the point of doing it this way round.
